The Hidden Costs of Cheap Tooling

Leitz experts explain why purchase price is only part of the tooling equation

In today’s cabinetmaking and furniture manufacturing industry, every business is under pressure to do more with less. Margins are tighter, material prices are rising and customers continue to expect exceptional quality and fast turnaround times.

When costs are under scrutiny, tooling can sometimes become a purchasing decision based purely on price. But, while cheaper tooling may save money at the point of purchase, the real cost often appears elsewhere in the manufacturing process.

The first sign is usually tool life. Lower-quality tooling is often manufactured using lower-grade carbide and less precise grinding techniques. Cutting edges wear faster, resulting in more frequent tool changes, increased downtime and higher tooling consumption over time. What initially seemed like a saving quickly becomes an ongoing expense.

Finish quality can also suffer. Chipping on laminated panels, tear-out on timber, burn marks and rough edges all lead to rework, wasted materials and lost production time. In a competitive market, every rejected component affects profitability.

Many manufacturers also overlook the impact tooling has on the machine itself. Poorly balanced cutters can create excessive vibration, increased spindle loads and accelerate wear on bearing and machine components. Considering the investment required for modern machinery, protecting that asset should be a priority.

Then there is productivity. Cheap tooling often struggles to maintain performance at higher feed rates, forcing operators to slow machines to maintain cut quality. Longer cycle times mean fewer components produced each day and ultimately, higher production costs.

For 150 years, Leitz Tooling Systems has helped manufacturers look beyond the purchase price and focus on total tooling value. Founded in Germany in 1876 and operating in Australia since 1992, Leitz combines global engineering expertise with local manufacturing and service support to help customers maximise productivity and profitability.

One example is the Leitz Australian Made Compression Router Cutter range, manufactured in Melbourne and specifically developed for the demand of Australian CNC nesting and panel processing. While premium tooling can require a greater initial investment, these cutters are designed to deliver longer tool life, consistent cut quality and improved machining efficiency.

Importantly, Leitz tooling is designed for longevity and multiple resharpening, extending service life and significantly reducing the cost per metre machined. This is especially important in an environment of extreme carbide price increases. Manufacturers can maximise their investment through Leitz’s professional, global standard sharpening services.

Sustainability also plays an increasing role in modern manufacturing. Through the Leitz carbide recycling program, worn carbide tooling is recovered and recycled, helping reduce waste while returning valuable raw materials back into the manufacturing cycle.

Perhaps the great difference, however, is support. Tooling is only one part of the equation. Application expertise, machining advice, servicing and process optimisation all contribute to better outcomes on the factory floor.

After 150 years in the industry, one lesson remains unchanged: the cheapest tool is rarely the lowest-cost solution. The businesses that achieve the best results are those that consider the complete picture through quality, productivity, serviceability and long-term value.
